Black Friday ecommerce strategy: why October decides your results
Cyber Week 2025 did $44.2 billion online in the US, up 7.7% on the year, with Black Friday at $11.8 billion and Cyber Monday at a record $14.25 billion (Adobe, 2 Dec 2025). Shopify merchants alone took $14.6 billion, up 27%, peaking at $5.1 million a minute at 12:01 pm EST on Black Friday, on an average order of $114.70 (Shopify, 2 Dec 2025).
Two things follow from those numbers. You will not get time to test anything during the week that matters: at $5 million a minute nobody ships an A/B test. And 57.5% of Cyber Monday sales came from a phone, so anything that works on desktop but stumbles on mobile costs you the majority of the week.
A test needs two to three weeks of normal traffic to read cleanly. Count back from 27 November and the last clean test window closes around 6 November. That is why the program starts by 13 October, and why brands who call us in mid-November get an audit and a frozen site, not a testing program.

The offer and the threshold
Sitewide percentage off is the most expensive promotion you can run. We test threshold offers, tiered discounts and free gifts over a cart size so the discount buys AOV, not just conversion. One CPG brand lifted AOV 80% through bundling and multi-packs.
Cart and free-shipping bar
A gamified progress bar toward free shipping or a gift is the cheapest AOV lever in DTC. Combat Iron Apparel added it alongside pricing and pop-up fixes and conversion rate rose 35% in six months.
Checkout
Trust badges, express pay placement, error states, shipping-cost surprises. We test through Intelligems on Shopify so nothing ships to your customers unmeasured.
Post-purchase upsells
The only offer with zero acquisition cost. Configured in Rebuy or your stack’s equivalent, tested on the thank-you page, live before the first Black Friday order. Optimize Minerals added about 10% to AOV from post-purchase alone.
Landing pages for paid
Your ads will send more cold traffic in one week than in the previous quarter. Dedicated BFCM landing pages with the offer above the fold; Binoid cut paid-social CPAs 30% in four months on landing-page work alone.
The freeze and the watch
From 24 November: no deploys, no app installs, no theme edits. Full-time QA on our side, a monitor on yours, a rollback plan written down.
Black Friday ecommerce checklist: the 12 items we run
Twelve items, in the order we do them. If you only fix three, fix 1, 5 and 9.
- 1. Offer locked by 13 October: the discount structure, the threshold, the gift, the exclusions, in writing.
- 2. Free-shipping threshold set from real basket data, 15–20% above current AOV, not a round number.
- 3. Mobile checkout walked through on a real phone with a real card. Every field, every error.
- 4. Express payment above the fold on cart and checkout; Shop Pay was 32% of Shopify BFCM orders in 2025.
- 5. Post-purchase upsell live and tested on at least 500 orders before 20 November.
- 6. Cart progress bar toward free shipping or a gift, with copy that names the gap (“$18 away from free shipping”).
- 7. Top ten products’ pages checked for stock messaging, size guides, review count and a working add-to-cart on mobile.
- 8. Site speed: largest contentful paint under 2.5 seconds on mobile for the homepage, a collection and a product page, measured in the field, not in a lab.
- 9. Every pop-up audited: keep the one that captures email, remove the rest for the week.
- 10. Dedicated landing pages for each paid audience with the offer in the headline and one call to action.
- 11. Abandoned-cart email and SMS flows rewritten for the week, with the offer restated and the deadline real.
- 12. Code freeze from 24 November, on-call rota through 1 December, rollback tested once.

01Is it too late to optimise my store for Black Friday? +
Not if you start by mid-October. A clean test needs two to three weeks of normal traffic, and the last clean window closes in the first week of November. After that we audit and freeze rather than test.
02What should a Black Friday marketing strategy A/B test first? +
In order of payoff: the offer structure and free-shipping threshold, the cart progress bar, express payment placement in checkout, and the post-purchase upsell. Do not test the homepage hero in November.
03Should I run a sitewide percentage discount? +
Usually not. Sitewide discounts buy conversion with margin. Threshold offers, bundles and gifts over a cart size lift AOV as well; one CPG client lifted AOV 80% through bundling instead of discounting.
04How much traffic do I need for this to work? +
Enough to read a test in two to three weeks. If you cannot reach that, we run an audit and a fixed set of best-practice changes rather than a test program, and we will tell you that on the call.
